Fit-for-Purpose: How Modern Businesses Find, Satisfy & Keep Customers
Are your products and services fit-for-purpose? How would you know? Do you know why your customers choose you, your products and services? If not, how can you find out? This session will answer these questions and more.
This session will introduce our Fit-for-Purpose Framework. The F4P Framework gives highly pragmatic, actionable guidance so that you understand and know how to:
- segment your market based on customer purpose
- establish fitness criteria that actually matter in customers' selection decisions as your key performance indicators (KPI)
- sense your market using your front line staff and alternatively using Fit-for-Purpose (F4P) surveys and the Fitness Box Score
- select market segments that align to your strategy
- design products and services that align to customer expectations in various segments
- take actions to amplify successful markets and switch off unsuccessful ones
We will illustrate the Fit-for-Purpose Framework guidance with examples from several industries, such as: advertising, event hosting, insurance, pharmaceuticals, training, and others.
Outline/structure of the Session
The session would be a condensed summary of the Fit-for-Purpose framework.
Please see the 14-point summary of the F4P Framework in the Learning Outcome. Given the time constraint, we plan to amplify and illustrate a few of them in a 20-minute session, and just identify and summarize the rest. We draw our examples from several industries, such as: advertising, event hosting, insurance, pharmaceuticals, training, and others.
Introducing Fitness for Purpose:
- If you make your products and services more fit-for-purpose, you make your business more resilient and robust and position it for long-term success
- Fit-for-purpose includes the design, implementation, and service delivery. You have to attend equally to all three.
- Segment your market based on your customers' purpose. Each segment will have their own criteria for selecting your product or service
Understanding Fitness for Purpose
- Of many characteristics of your product or service, relatively few (we call them fitness criteria) actually matter in customers' selection decisions
- Four types of metrics: KPIs (very few, otherwise they aren't key!), health indicators, improvement drivers, vanity metrics. Avoid the dysfunction resulting from using one type of metric for the purpose of another.
- Several typical fitness criteria found in many products and services
- Design different service levels to the different fitness criteria of different customer segments
Managing Fitness for Purpose
- Using humans and narrative
- Using F4P cards and box score
- Finding new market segments based on purpose and exploiting the opportunity
Integrating Fitness for Purpose
- Understanding the blind spots: customers who don't buy, who lie, dysfunctional markets, etc.
- Moving beyond jobs-to-be-done and Net Promoter Score (NPS)
- Integrations with popular approaches: Mission Command, Balanced Scorecard, Personas and Goal-Oriented Design, Lean Startup
- Connecting to the product life cycle, business leadership and long-term survival
Product managers, service designers, service delivery managers, and those who work in product strategy, strategic planning, market research or marketing, or those who oversee these functions in senior executive roles
Some experience in designing, implementing, or delivering products or services to customers, or leading employees in such functions in a real-world business.

Organizational agility requires more than “scaling.” It requires deliberately finding the balance between exploring new, innovative ideas and exploiting proven ones. Agile software techniques can enable individual teams to find this balance, but few established patterns exist for harnessing it at an organizational level.
One successful model is the Trimble Software Framework (TSF), introduced by Trimble Navigation in the early 2010s. Borrowing from Agile, Lean, the Capability Maturity Model Integration (CMMI), and other proven methods, the TSF provided effective feedback to Trimble’s diverse collection of software teams on the effectiveness of their approaches. Where the TSF differed from other models was in its respect for variability.
The other authors of the TSF and I recognized that by promoting continuous improvement without dictating the path it should take, software teams would be free to experiment with new methods and explore new patterns. This increased overall organizational agility as teams tailored known good practices to their specific contexts and developed new ones. The TSF became a feedback loop that enabled software teams throughout the organization to learn from one another and constantly improve. Come hear how this was done, what we learned along the way, and how we used variability to permit a more effective balance of exploration and exploitation.

Business agility is more than the sum of different organizational units that each implement their own chosen agile method on their own little island, constrained by 20th century management. Nor is it a one-size-fits all model that is imposed from the top down. Business agility requires the engagement of the entire organization in a fundamentally new type of thinking. Especially when the (deep) divide between organizational silos risks being reinforced by the islands of agility formed by the, sometimes dogmatic, implementation of different agile methods in different parts of the organization. It also requires creativity and insight to overcome the relics of a 20th century management system. Especially when the thinking that underlies division of labour, capacity utilization, and predictive control still runs very deep. Finally, it requires a new type of change that is resilient to setback.
This presentation reports on our experience with teaching and coaching business agility to a wide range of audiences without digressing into specific agile methods. On a tactical level, we discuss how we developed and use business simulations that engage and mobilize all levels of the organization (including higher level management) across all functions (not just IT, but also HR, Marketing and communications, Finance, Legal, Product management, …). We discuss simulations that allow participants to experience the basic concepts of flow, self-organization and active learning; not just simulations at the team level but also at a cross-team level and across the entire value stream (upstream and downstream). Simulations that are generic enough in order to speak to different parts of the organization, but specific enough as to realistically represent real-life work situations.
On a more strategic level, we discuss how to challenge the traditional linear, reductionist, local optimization thinking (“either-or” thinking) about agile and how to teach integrative, applied systems thinking (“and” thinking) as a new foundation for agile business. Using integrative thinking we will explain how the foundational concepts of flow, self-organization and active learning can be shown to build on each other in order to create a whole that is bigger than the sum of the parts. By setting aside any dogmatic discussions, it builds a common, deeper, understanding between practitioners of the different strands of agility. By using simulation, it allows to overcome the habitual 20th century thinking and prepare for 21st century business agility.
