COACHING KATAS: PRACTICING SELF-AWARENESS THROUGH COACHING STANCES

Your mind is like this water my friend, when it is agitated it becomes difficult to see. But if you allow it to settle, the answer becomes clear.

Master Oogway (Kung-Fu Panda)

When should you coach? When should you teach? And when should you mentor? It’s not always easy to recognize that you probably play different roles with your teams, let alone knowing when and how to switch between them purposefully.

In this session, we will help you consciously recognize the various coaching stances and which stance is appropriate for a given situation. You will practice stepping into the stances and moving between them using coaching katas that model situations you probably see all the time in your companies.

Attendees will leave this session with greater self-awareness of their coaching style, practice working within the various stances, and techniques they can practice to further enhance the agility of their coaching. This focus on understanding our internal thinking leads perfectly into the next session that focuses further outwards on making observations, separating out what we see versus how we interpret what we see.

 
 

Outline/Structure of the Workshop

Session outline as follows:

The session uses accelerated learning techniques, and is highly interactive, based on the 4C’s approach described in Sharon Bowman’s Training from the Back of the Room. Each Agile Engineering Practice concept will be explained and learnt using the 4C’s approach below:

Connection Activity

  • Participants will be provided a thought-provoking question related to what signals that makes you teach over coach and when is it time to advise.

Concepts

  • Information presented on the definition of the different stances and a floor exercise where class attendees self-identify their preferred and avoided stances to begin thinking critically about their own style engaging others.

Concrete Practice

  • Afterward, we demonstrate a small-group exercise in which one person role-plays being a coach for another person with a particular question or problem. The person being the coach must physically move between stances as they change them in the conversation. The observers in the group provide feedback on what they saw.

Conclusion

  • The workshop wraps up with a debrief about what was learned as well as the benefits of the kata approach in this area.

    Powerful Questions generate curiosity in the listener and stimulate thoughtful conversation. They are usually thought-provoking and challenges the underlying assumptions. Powerful Questions, if asked in the right tone and body language, generates creativity and new possibilities.

    Is it hard to ask Powerful questions? It might be. It is not that easy, and indeed not natural for everyone. The good news is that it is something that can be learned, and relatively very easily.

    When the people of an organization embark on their quest for increased agility, they are essentially begin working on the opposite side of a paradox that has been ignored. Often times, though as they take their journey, they begin experiencing the downside of now ignoring the the traditional, control-based approach and there is an outcry to revert. A dilemma is created.

    What are these paradoxes? Well, the first four you encounter are described in the Agile Manifesto’s values. If one could have both sides of the “over” statements easily, we’d take them. Successfully maximizing the appropriate upsides of each side of these values while minimizing the downsides becomes a swinging pendulum to manage. This becomes key to leading others in your organization. If you are a manager, team leader, or executive trying help your organization get traction, then this session will provide some new insights into how to balance change with stability.

    These four values are just the start of the paradoxes that will emerge as you take your journey. This workshop will help you use a technique called Polarity Management to help manage the upsides and downsides of this balancing act so that you can lead people effectively.     The Star Wars universe provides many examples from which to learn about leadership. It's obvious that Darth Vader's leadership style lacks that special something, while Yoda’s leadership style captures something closer to what we might consider to be the quintessential agile leader.
    Yet perhaps Luke Skywalker's leadership style reflects our own struggles balancing different situations and expectations placed on us.
    Real leadership is more complicated than the black and white of Darth Vader or Yoda. It is a combination of how we behave and the organizational structure and culture within which we lead. At any one time, the our behaviour is one factor in many that contribute to the effectiveness of us as a leader. Leadership effectiveness depends on organizational structure, how leadership teams are formed, how information it's shared and what decisions need to be made. Culture plays a role, with different cultures responding to different leadership styles.
    During this workshop, we will use the Star Wars universe to introduce five leadership archetypes. Each archetype describes a specific behaviour, and is often associated with a unique leadership structure. Understanding these different archetypes gives us a language with which to evaluate and grow our leadership skills. It allows us to be contextually aware of our surroundings and to choose the leadership behaviours best suited to a given situation.
