Courageous Agile - Making the Elephant Visible

How much of what we do requires courage to ask for what we need? How many times are you asked to make a team agile and the team or leadership is not ready? What stops teams from speaking up about what is upsetting them? Who has the courage in the room to speak up what needs to be said and to do what needs to be done?

Having the courage can be made easier once you have tools and are willing to be vulnerable to take that first step. Teams that can step into this courage are more successful and more productive.

In this talk, Joanne will explore what is needed in our teams and ourselves to bring the elephant onto the table and into the light for all to see. Once we make the elephant visible it can be addressed.

Using a variety of techniques such as team happiness, team agreement, safety checks, assumptions, clean language, retrospectives and self awareness (conscious leadership) you are able to take that step more courageously.

Outline/Structure of the Talk

Intro to topic

at each table, in pairs, explore courage - what is the definition, what is stopping us from using it, what are the impacts of not using it? What are the current challenges they are seeing in their team.

call out to the room, share the definition and what they feel is stopping teams using it, the current challenges and the impacts of not using courage.

Joanne to review vulnerability and courage & what this means. How it helped her to step into leadership and where she is currently.

Joanne to share personal stories and techniques that we can use to bring the elephant out in the room( this will be adjusted to the needs of the group) :

- retrospective that started the team to open up to a group therapy session to explore what was ***really*** wrong

- safety check & creating psychological safety - allowing the team to speak up for what they feel others are feeling as barriers to safety

- Assumptions ( a huge killer in all teams and people) - where the team was so miserable as they assumed a team member was at a higher experienced level then they actually were ( the team resolved on their own and the team member left)

- the team I said NO to the leaders - agile won’t work here - example of personal courage as I also left the contract early (after 2 months)

- as an individual what it took for me to step into vulnerability knowing that I will be ok afterwards - it stings at first but overtime it gets better!!

- at each table, share how they have been able to get the elephant out on the table to be taken care of

- at each table share how they have stepped into vulnerability as a leader to set an example for the group to follow

- as a group debrief the above two questions

wrap up - what are the one or two things they will take away from the talk?

Discuss in pairs what they will take away from this talk. Ask for volunteers to share a few examples.

Learning Outcome

Courage is hard on its own. To help a team become courageous requires us to be courageous. This can all be very difficult. Using techniques as noted above, they can be used as a way to help to be courageous. To be courageous, will require us as individuals to be vulnerable and by modelling this as a coach, leader or team member it will help others do this as well.

    Agile initially brought a bunch of individuals cross-functional specialists together to work as a team. This cross-functional team was able to deliver complex products more quickly. The concept of diverse teammates looking at a problem and sharing their perspective from their skill background proved to be the ideal way in creating solutions that meet the needs of domestic customers.

    As companies execute on their digital strategy, products are now global. Having cross-functional teams are no longer sufficient. Agile teams need to be cross-functional AND diverse to meet the needs of global customers.

    In our talk, we will discuss the importance and competitive need to make your teams diverse. They will also share their experiences of integrating diverse members into the team.

    We enjoy having conversations. Who doesn't? We are social animals after all. We like to know more about each other's stories. It is a feature built-in by default. As coaches, it is vital to use this basic instinct to our advantage. The easiest way to influence people is to have a conversation with them.     Conversations are two-way streets. The easiest way to have a two-way communication is to ask questions. Questions can be dumb, unrelated, out of ordinary, crazy, or even beautiful. Can they be efficacious too? They can! An excellent communicator knows how and when to use Powerful Questions to make any conversation a mighty one.

    Powerful Questions generate curiosity in the listener and stimulate thoughtful conversation. They are usually thought-provoking and challenges the underlying assumptions. Powerful Questions, if asked in the right tone and body language, generates creativity and new possibilities.

    Is it hard to ask Powerful questions? It might be. It is not that easy, and indeed not natural for everyone. The good news is that it is something that can be learned, and relatively very easily.

    When the people of an organization embark on their quest for increased agility, they are essentially begin working on the opposite side of a paradox that has been ignored. Often times, though as they take their journey, they begin experiencing the downside of now ignoring the the traditional, control-based approach and there is an outcry to revert. A dilemma is created.

    What are these paradoxes? Well, the first four you encounter are described in the Agile Manifesto’s values. If one could have both sides of the “over” statements easily, we’d take them. Successfully maximizing the appropriate upsides of each side of these values while minimizing the downsides becomes a swinging pendulum to manage. This becomes key to leading others in your organization. If you are a manager, team leader, or executive trying help your organization get traction, then this session will provide some new insights into how to balance change with stability.

    These four values are just the start of the paradoxes that will emerge as you take your journey. This workshop will help you use a technique called Polarity Management to help manage the upsides and downsides of this balancing act so that you can lead people effectively.     The Star Wars universe provides many examples from which to learn about leadership. It's obvious that Darth Vader's leadership style lacks that special something, while Yoda’s leadership style captures something closer to what we might consider to be the quintessential agile leader.
    Yet perhaps Luke Skywalker's leadership style reflects our own struggles balancing different situations and expectations placed on us.
    Real leadership is more complicated than the black and white of Darth Vader or Yoda. It is a combination of how we behave and the organizational structure and culture within which we lead. At any one time, the our behaviour is one factor in many that contribute to the effectiveness of us as a leader. Leadership effectiveness depends on organizational structure, how leadership teams are formed, how information it's shared and what decisions need to be made. Culture plays a role, with different cultures responding to different leadership styles.
    During this workshop, we will use the Star Wars universe to introduce five leadership archetypes. Each archetype describes a specific behaviour, and is often associated with a unique leadership structure. Understanding these different archetypes gives us a language with which to evaluate and grow our leadership skills. It allows us to be contextually aware of our surroundings and to choose the leadership behaviours best suited to a given situation.

    A dōjō (道場) is a hall or space for immersive learning or meditation. This is traditionally in the field of martial arts, but has been seen increasingly in other fields, such as meditation and software development (and now also Agile Coaching!).

    It will be a space for the immersive practice of coaching. Imagine a place where you can come and try out new coaching techniques, get feedback, give feedback and learn from your successes and failures? This is what coaching dōjō is about!

    Coaching is one of the four main skills of every Agile Coach (along mentoring, teaching and facilitating) and for many of us coaching is the hardest skill to master. Way too often we go back to the mentoring mode, giving pieces of advice and sharing our points of view. Guess what, asking questions and giving space to reflect and come up with actions is hard, it's extremely hard! That's why we want to create a space for deliberate practice of coaching.

    The coaching dōjō will be very to the Code Katas exercises knows from the software development world. We will come together, work in groups of 3s, one person will be a coach, one will be a coachee and one will be an observer. We will run 3 rounds of 10-15 minutes coaching so everyone will get a chance to be a coach. At the end of the round, the coach will hear feedback from the coachee and from the observer. In every session (this will be the 1st one) we will work with different challenges and/or different coaching techniques.
