Drafting a Leadership Vision: Enable Your Team to Achieve Breakthrough Results (by Changing Your Behavior)

In the Agile world, leaders can struggle to provide clarity and direction for their teams. Particularly when they are expected to deliver breakthrough business results, leaders often do not see how to lead in an Agile way. They may waver between rigid command-and-control practices and a chaotic laissez-faire style. What these leaders need is a vision to steer them between the Scylla and Charybdis of these two approaches and empower their team.

In this interactive workshop, you will create a draft of a Leadership Vision. This tool clarifies what results leaders are steering towards. It also reveals the behaviors their teams need to exhibit to get there. Finally, it shows leaders how they need to change their own behaviors to adjust the team’s course. This provides a map to acting toward a new reality. 

If you are a leader in an organization, you can use this workshop to draft your own Leadership Vision. (If not, you can draft one for a leader you work with.) You will get feedback on your vision to bring it into even sharper focus. You will leave the session with a plan for empowering your team to achieve the results your organization needs.

 
 

Outline/Structure of the Workshop

Note: This structure assumes the existence of breakout rooms to simulate table groups. The total time also only adds up 75 minutes; the remainder is buffer time to account for slow start, transition time, etc.

Presentation: What Is Our Goal Today? (5 minutes)

  • I partner with technical leaders who want to work as effectively with people as they do with technology
  • "Leadership is the process of creating an environment in which people become empowered" (Jerry Weinberg)
  • Today I want to share with you a tool that I use with leaders to empower their teams. It’s called the Leadership Vision, and I learned it from my work with Mary Beth O’Neill.
  • You’ll learn about it by creating a draft of a Leadership Vision and by giving others feedback on their drafts
  • If you are a leader in an organization, you can draft one for yourself. If not, draft one for a leader you work with.
  • This is only a draft/experiment to familiarize you with the tool. I’ll talk at the end about what your next steps with it would be if you want to move forward with it.

 

Solo/Pair conversation: Leadership Visions and You (5 minutes) 

  • What is your experience with leadership visions?
  • Where have you seen them be useful? 
  • Less than useful?

Presentation: The Leadership Vision framework (5 minutes)

  • Two Contextual Elements (not the focus today)
    •   Business Imperative: “Do these two challenging things while not changing this other seemingly opposed thing.”  (Wicked Question)
    •   Cultural Shift: “Who do we need to become in order to rise to the occasion of the Business Imperative.”
  • Three Key Interlocking Elements
    • Business Results: What specific outcomes is the leader expected to achieve?
    • Team Behaviors: How does the team need to operate in order to achieve the Business Results?
    • Leader Behaviors: How does the leader need to operate in order to enable the Team Behaviors and to achieve the Business Results?

 

Presentation: What is a Business Result? (5 minutes)

  • In one of the following categories: Quantity, Time, Money, Quality
  • Must be measurable
  • Ideally in a From-To format
  • Can be OKRs or Outcomes (Seiden)

Presentation: Business Result or Not? (5 minutes)

  • Read the statement on the screen
  • Thumbs Up if it meets the criteria for being a Business Result, Thumbs Down if not
  • Brief discussion of the ~7 examples

 

Solo/Triad work: Drafting Business Results (10 minutes)

  • Brainstorm 2-3 key Business Results
  • Fill out worksheet for 3 minutes, then share in triads for 6 minutes
    •   Each person shares one Business Result, the other two give feedback, then rotate
    •   Feedback: Is it in one of the categories?
    •   Feedback: Is it measurable?
    •   Feedback: Is it in From-To format?

Presentation: What are Behaviors? (5 minutes)

  • Not tasks; ways of working
  • Behaviors -> Work Outputs -> Outcomes/Business Results (Performance Chain)
  • Beyond categories
    •   Observable by a scientist in the room with a clipboard
    •   If it includes an adjectives or adverbs, it's probably a category
    •   Quotes are great (When they [do this], I will say, "[...]")
  • (Given-)When-Then format (optional)
  • These are what enable real change
    • “Act your way to new way of being” (John Shook/David Marquet)

Group Quiz: Behavior or Not? (5 minutes)

  • Read the statement on the screen
  • Yes/No reaction if it meets the criteria for being a Behavior or not
  • Brief discussion of the ~7 examples

Solo/Triad work: Drafting Team Behaviors (10 minutes)

  • Answer these questions (on worksheet):
    •   What are they doing now? 
    •   What do you want them to be doing instead?
    •   What is the connection between the desired behavior and the Business Results?
  • Brainstorm 3-5 key Team Behaviors
  • Fill out worksheet for 3 minutes, then share in triads for 6 minutes
    •   Each person shares one behavior, the other two give feedback, then rotate
    •   Feedback: Is this an observable behavior or only a category? (No adjectives or adverbs)

Presentation: Leader Behaviors are the Key to the Leadership Vision (5 minutes)

  • Leaders co-create ineffective patterns with their teams
  • Shifting Team Behaviors requires you to break these patterns by acting in a different way
  • They won’t change until you do
    •   “What do you have on improving other people?”
  • This is some of the hardest and most useful work a leader can do
    •   You are called by the system to become something new
    •   It requires Backbone & Heart
    •   You have to both plan (cognitively) and prepare (emotionally) for change
  • Specific behaviors are “training wheels for change” (O’Neill)

 

Solo/Triad work: Drafting Leader Behaviors (10 minutes)

  • Answer these questions (on worksheet):
    •   What are you doing that co-creates the current team behaviors?
    •   What are you avoiding doing?
    •   What do you need to do instead in order to co-create the desired team behaviors?
    •   What is the connection between the desired behavior and the Business Results?
  • Brainstorm 3-5 key Leader Behaviors
  • Fill out worksheet for 3 minutes, then share in triads for 6 minutes
    •   Each person shares one behavior, the other two give feedback, then rotate
    •   Feedback: Is this an observable behavior or only a category? (No adjectives or adverbs)
    •   Feedback: How is this connected to the Business Results?
    •   Feedback: How is this connected to the Team Behaviors?
    •   Feedback: When [this thing] happens, what will you say?

 

Presentation: Now What? (5 minutes)

  • This a hypothesis about what results need to achieve and what behaviors will achieve them
  • If you want to carry this forward, socialize and get feedback on this draft - Manager, Peers, Reports
  • Once you have alignment and commitment around the Leadership Vision
  •  Give feedback to team members based on Team Behaviors
  •  Ask for feedback on your actions based on Leader Behaviors

Learning Outcome

Participants will:

  • Discuss what makes a leadership vision effective
  • Identify connections between business results and leader-team interactions
  • Explore the role leaders play in co-creating undesirable team behaviors
  • Distinguish between vague behavioral categories and specific, observable behaviors
  • Develop a draft of their own Leadership Vision (with help from other participants)
  • Provide feedback on two other Leadership Vision drafts
  • Make plans for how to further develop and use their drafts
